Setting up a brewery in Nigeria: what to settle before you buy equipment

Equipment is the easy part. The brewery projects that finish on budget settle the market, the utilities, the regulatory path, and the full cost first. Here is the checklist.

Most brewery projects here start with a piece of equipment. Someone sees a turnkey brewhouse at a trade show, gets a quote, and works back from there. That order causes problems later.

The projects that finish on budget answer harder questions first: what the market wants, whether the site can support production, what the regulators need, and what the whole system costs. This is what we work through with clients before any purchase order goes out.

Prove the product and the market

A brewhouse does not create demand. Decide what you are making (mainstream lager, a malt drink, a craft range, contract packing) and who buys it, at what price, through which channel. That sets the recipe, the packaging format, the cold-chain needs, and the capacity you need on day one.

Be realistic about volume. We often see a large brewhouse specified for a business whose first-year sales would fill a quarter of it. Idle capacity is money doing nothing, and a plant running well below its size costs more per litre to operate.

Solve utilities before layout

In Nigeria and much of West Africa, utilities are the hard part of the project, not an afterthought.

  • Power. How reliable is the grid, what does standby generation cost to run, and can the process take an interruption mid-brew? Refrigeration and CO2 recovery are sensitive to power quality.
  • Water. Brewing uses roughly three to seven litres per litre of beer once cleaning is counted. You need the raw water analysis before you design treatment.
  • Effluent. Brewery wastewater is strong. Your state environmental regulator sets discharge limits, and on-site treatment is usually needed. Projects find this cost late.
  • Steam and cooling. Boiler fuel, and the size of the glycol or chilled-water system for fermentation and storage.

Utilities often cost as much as the process equipment. A layout drawn before you understand them gets redrawn.

Map the regulatory path

Selling beverages in Nigeria involves NAFDAC for product registration, the Standards Organisation of Nigeria for product and labelling standards, your state environmental agency for effluent and emissions, and Customs for excise on alcohol. Requirements change. Sequence matters, because some approvals depend on others and factory inspections happen at a set stage of the build. Put the regulatory timeline in the project plan from the start and take current local advice.

Right-size the brewhouse and the cellar

Weekly output is capped by tank space, not by the brewhouse. A brewhouse can do several brews a day. Fermentation and conditioning time, plus how many brews a week you plan, decide how much tank volume you need. Size the cellar for that, and leave room to add tanks without rebuilding.

Match the packaging line to the same plan. A line much faster or slower than the brewhouse is either a bottleneck or idle capital.

Budget the whole system

The brewhouse and tanks are often under half the installed cost. A full budget also covers:

  • Utilities: power, water treatment, effluent treatment, boiler, refrigeration
  • Packaging: filler, labeller, coder, crates or shells, warehousing
  • A basic QC lab: gravity, pH, dissolved oxygen, microbiology
  • Spares, consumables, and first fills of CO2, chemicals, and gases
  • Installation, commissioning, and training
  • Working capital for materials, stock, and salaries through the ramp-up

Under-budgeting the balance of plant is the usual reason a project stalls halfway.

Plan commissioning and people

Equipment that lands without a commissioning plan and a trained team does not make sellable beer for months. Decide who owns commissioning, how operators get trained, and what production-ready handover means in writing, including the quality figures the first commercial batches have to hit.
